Your organization has probably already picked its AI assistant. Maybe it’s Claude, maybe ChatGPT, maybe Copilot — but somewhere, a decision got made, a contract got signed, security reviewed it, and employees are using it every day for drafting, analysis, and planning.
Meanwhile, every SaaS vendor you buy from is shipping its own bolted-on chatbot. Each one wants to be “your AI.” Each has its own model choices, its own data handling, its own quality ceiling, and its own settings page your security team now has to govern.

- Your organization chooses the agent. The AI assistant is procured, security-reviewed, and governed once, centrally — not re-decided inside every vendor’s product.

In the BYOA world, intelligence lives in the agent your org already governs, and each tool contributes context — deliberately, scoped, and on the record.
What is MCP, and why does it matter here?
The Model Context Protocol (MCP) is an open protocol for connecting AI assistants to external tools and data sources. An MCP server, run by or for a tool vendor, describes what the tool offers — resources an agent can read, actions an agent can invoke — and enforces the boundaries. An MCP client discovers those capabilities and uses them on the user’s behalf.
Why an open protocol matters for HR software specifically:
- No lock-in to a vendor’s model choices. If your people system only works with its own embedded chatbot, your management context is hostage to that vendor’s AI roadmap. Over MCP, the assistant is swappable; the context isn’t captive.
- One governance surface. Your security team can reason about “what can agents reach, under what scopes” as a policy, rather than auditing ten different embedded chatbots with ten different data-handling postures.
- Standards attract scrutiny. Open protocols get poked at publicly by many parties. Proprietary side-doors don’t.
Why connect an agent to your people system at all?
Management context is exactly the context a knowledge worker’s assistant is missing. A manager preparing for a career conversation otherwise has to switch between 1:1 notes, goal progress, and recognition history, then retype a summary into their assistant. That copy-paste step is not just friction; it’s an ungoverned data flow.

- Drafting with real context. Recognition posts, agenda items, and goal check-ins can be drafted against actual history rather than from memory.
Agents do not make people decisions, read other people’s private lanes, or act without a human in the loop. AI develops humans; humans own decisions.
The security bar BYOA must clear
Connecting a general-purpose agent to a people system is a terrible idea unless three controls exist — and a reasonable idea once they do.

An agent must never exceed its human. If you cannot see another employee’s private coaching lane or ER case file, neither can an agent acting for you. BYOA must never become a privilege-escalation path.
Private lanes stay private. Coaching conversations and personal notes are out of scope, not an advanced permission.
What to demand from any vendor claiming agent connectivity
- Is it a standard protocol (MCP) or a proprietary integration?
- Are scopes named and human-readable, with revocation?
- Can the token ever exceed the connecting user’s own permissions? The only acceptable answer is no.
- Is every access recorded with agent identity, user, scope, and timestamp?
- Can admins govern the capability org-wide?
- Which surfaces are categorically excluded? Private lanes, other users’ data, and write actions with people consequences should be explicit.
- Is it actually shipped? Ask what is generally available versus preview versus roadmap, in writing.
